Consulting vs Coaching vs Services: Which Business Model Fits You?
Same skill, three businesses. One question decides which model is yours, and each model has a trap. Here is how to pick in ten minutes, with Indian examples.
A designer can build the website, advise on the brand, or teach founders to do it themselves. Same skill. Three completely different businesses, with different prices, different customers and different ways to fail. Most people never choose. They offer all three, the customer hears indecision, and picks none.
This is stage two of the seven-stage journey, and it takes ten minutes if you answer one question honestly.
The three models in one table
| Services | Consulting | Coaching | |
|---|---|---|---|
| You | Do the work for them | Tell them what to do | Teach them to do it |
| They pay for | A finished thing | A decision | A transformation |
| Best for | Anyone with a skill people already pay for | 10+ years in one field | People who can explain, and have a repeatable path |
| Fastest to | First rupee | High fees | Scale |
| Indian example | A five-page clinic website, live in 14 days, ₹45,000 | "Which two of your six products should you kill" for a D2C founder, ₹60,000 | "Your first ten customers in eight weeks" for new therapists, ₹25,000 per person |
The one question that decides it
For the customer you have in mind, do they want it done, decided, or taught?
Not "which pays most". Not "which scales". Those questions come later and they mislead early. The person in front of you either wants to hand the problem over, wants an expert to tell them the answer, or wants to be able to do it themselves next time. Match that.
Then check it against yourself. If you'd rather do the work than explain it, you are a Services business. If you'd rather advise than execute, Consulting. If you want people to be able to do it without you, Coaching. When your preference and the customer's preference point the same way, you have your model.
Services: the fastest model to your first rupee
Services is doing the work. Design, writing, bookkeeping, video editing, GST filing, building the website. It is the fastest model to money because the client pays for a finished thing and you already know how to make it. There is nothing to invent.
The trap is pricing by the hour. Hours are capped at what you can work. Outcomes are not. "Website design, ₹800 an hour" tells the client you are a cost. "A five-page clinic website, live in 14 days, ₹45,000" tells them what they get and when. Sell the finished thing, never the forty hours behind it. There is more on this in how to price consulting and freelance services in India.
Start here if you have been paid for this skill before, even once, even by a friend.
Consulting: selling judgement
Consulting is telling them what to do, and letting them do it. A GST consultant, a hiring advisor, a pricing strategist, a marketing head for hire. You are selling judgement, and judgement gets more valuable every year you have been doing the thing.
The trap is vague advice. "I help businesses grow" sells nothing, because nobody can picture what they are buying. "I'll tell you which two of your six products to kill, and why" sells, because the decision is visible before the money moves. Attach every consulting offer to a specific decision or a specific number.
Start here if you have ten or more years in one field and people already ask you "what would you do?"
Coaching: teaching the path
Coaching is teaching people to do it themselves. Fitness, English speaking, LinkedIn for founders, interview preparation. It scales best of the three, because once you have a path, you can walk many people down it, one at a time or in groups.
The trap is coaching a topic instead of a result. Nobody buys "marketing coaching". They buy "your first ten customers". Nobody buys "confidence coaching". They buy "give the presentation next month without reading from slides". Name the result, put a timeframe on it, and the topic takes care of itself.
Start here if you have already done the thing yourself, for a paying client, and can describe the steps you took. Coaching scales a path that already works. If you have never done the thing for money, start with Services and earn the path first.
What about doing two at once?
Later, yes. Many of the best one-person businesses in India run Services for cash flow and Consulting for margin, or Coaching on top of a Services track record. But for your first ninety days, pick one. A single clear offer gets a yes. A menu gets "let me think about it".
Write down the model you are choosing and, next to it, the two you are deliberately not offering for ninety days. That sentence stops the hedging.
Frequently asked questions
Which model makes the most money?
Whichever one you can sell first. Consulting has the highest fees per engagement, Coaching scales furthest, Services gets paid soonest. A Services business with three clients out-earns a Consulting business with none. Pick the model that matches how your customer wants to be helped, get paid, then expand.
Can a freelancer be a consultant?
Yes, and it is usually the same person a year later. The difference is what is sold. A freelancer sells hours and tasks. A consultant sells a decision or an outcome, with a price attached. Change the offer and the label changes with it.
Do I need certification to coach or consult in India?
No licence is required to call yourself a coach or consultant in India. What clients check is proof: a result you got for someone, a review, a before and after. One real example beats a certificate.
How do I know which stage I'm at, not just which model?
The Fit Score asks eight questions and tells you your model, the stage that is blocking you, and the one thing to do this week. It takes two minutes and there is no pitch at the end.
